AI Shifts From Grading to Writing in Performance Reviews

AI adoption in performance management has evolved from a focus on automated judgment to a role centered on writing and administrative assistance. While a 2025 Gartner survey indicated that 87% of employees believed algorithms could provide fairer feedback than human managers, actual usage patterns show that AI is primarily used as a tool for drafting and editing.

Bora Unlu, CEO of Teamflect, notes that employees now use AI to translate their accomplishments into the specific vocabulary required by review forms. Managers utilize the technology as a second reader to refine tone and professionalism, while HR administrators use it to analyze organizational data and identify workload imbalances.

Major employers, including Citi and JPMorgan Chase, have adopted AI to assist managers in writing evaluations rather than using it to grade employees. This trend aligns with data from Gallup, Inc., which found that writing and editing are the most common uses of AI at work, accounting for 51% of usage. Unlu concludes that AI currently supports human judgment by making it better informed and easier to explain, rather than replacing the decision-making process entirely.
